This site had the two problems that usually arrive together: core several versions behind, and a front-end build nobody could run any more because its tooling had aged out.

The core upgrade proceeded in documented hops, each verified locally and on the hosting platform. In parallel the theme moved onto a component model and its asset build moved into CI, so compiled CSS stopped being committed by whoever happened to have a working local setup. Editors got a site that still looked like theirs; developers got one they could build.
